We Replaced Our Customer Support Team with Claude (Here's What Actually Happened)

The setup

What worked

What didn't work (at first)
1. Hallucinations on edge cases. Bot would invent a refund policy that didn't exist. Fix: aggressive system prompt — "If unsure, say I don't know and escalate."
2. Tone mismatch. Bot was too formal. Fix: trained on actual past support transcripts so it picked up our brand voice.
3. Frustrated users. Some customers want a human, period. Fix: every message includes a "Talk to a human" button that escalates instantly.
What we'd do differently
Train the bot on more examples of saying no upfront. Most hallucinations came from the bot trying to be helpful when the right answer was "I don't have that info, here's how to reach a human."
